It's managing the operational reality of fulfilling it: the stock commitment, the production scheduling, and the delivery expectations from customers who are running their own businesses against your delivery dates.

Stock: Buy to Order vs. Hold Stock

The first decision in managing wholesale volume is whether you buy to confirmed order or hold speculative stock.

Buying to confirmed order reduces cash risk but extends lead time. If a customer orders 300 polo shirts and you don't hold stock, you're waiting for supplier delivery before production can start. That adds 2–5 working days to the timeline, depending on your supplier and the availability of the specific SKUs ordered.

Holding stock reduces lead time but increases cash commitment and the risk of holding colour/size combinations that don't move. For fast-moving lines — a small number of styles and colours that you know you'll sell — holding safety stock is usually worth it. For the long tail of SKUs, buy to order.

The businesses that get this wrong tend to hold too much of the wrong stock. The answer isn't to hold less overall — it's to hold more of the SKUs that turn quickly and less of the ones that don't.

Calculating Your Safety Stock

Safety stock is the buffer between your reorder point and the demand you'll face while waiting for delivery. The calculation isn't complicated:

Safety stock = (maximum daily demand × maximum lead time) minus (average daily demand × average lead time)

For a product you sell an average of 20 units per day, with a lead time that ranges from 3 to 6 days:

  • Maximum: 30 units/day × 6 days = 180 units
  • Average: 20 units/day × 4.5 days = 90 units
  • Safety stock: 90 units

Most businesses don't do this calculation. They set safety stock levels based on feel — and find out they've guessed wrong when they run out during peak season or discover they've been carrying 6 months of slow-moving stock.

Scheduling Bulk Orders Into Production

Accepting a bulk order without checking production capacity is how delivery dates get missed. The question to answer before confirming a delivery date is: does the production slot actually exist?

That means knowing your current production queue, the time required to complete the bulk order, and the lead time for any garment stock that needs ordering first. Adding all three together gives you the earliest date you can genuinely commit to.

If that date doesn't work for the customer, the conversation is better had before the order is accepted than after it's in your queue. Promising a date you can't meet damages the relationship far more than negotiating the date upfront.

Commercial Terms for Bulk Orders

Bulk orders should carry different commercial terms than small orders — not as a special case, but as standard practice. The terms should cover:

  • Deposit on confirmation. A 50% deposit on order confirmation protects you against the cost of stock and production if the customer cancels or delays.
  • Artwork approval deadline. Specify when artwork must be approved. Delays in approval delay production — and if the delivery date slips because artwork arrived late, the customer shouldn't be able to hold you to the original date.
  • Balance on despatch. Full payment before the order leaves your facility. For a new wholesale customer, this is non-negotiable.
  • Cancellation terms. What happens if the order is cancelled after stock has been purchased and production has started.

These terms protect the business. They also signal to a wholesale customer that you run a professional operation — which is reassuring, not off-putting.

When the System Breaks Down

Most bulk order management problems have the same root cause: decisions made on incomplete information. The delivery date was set without checking the production queue. The stock was ordered without confirming the size breakdown. The artwork was sent to production without a signed-off proof.
